How We Built a Fintech Lending Platform in 7 Weeks — A Case Study

In early 2025, a two-person founding team walked into our discovery call with a napkin sketch, a thesis about underserved borrowers, and a deadline that made us uncomfortable: they needed a working lending platform in under two months to demo for investors.

Seven weeks later, they launched. Four months after that, they had 10,000 users, $2.4 million in processed loan applications, and $500K in pre-seed funding.

This is the story of how we built it — the architecture decisions, the trade-offs, the things that almost went wrong, and the lessons that shaped how we approach every fintech MVP project today.

The Client's Challenge: Pre-Seed, Pre-Revenue, Pre-Everything

The founders — a former credit analyst and a product manager from a neobank — had identified a gap: small-dollar personal loans ($500–$5,000) for borrowers with thin credit files. Traditional lenders rejected them. Existing fintechs had 48-hour decision times. The founders wanted decisions in under 30 minutes using alternative data and AI-powered underwriting.

Here's what they needed:

  • A complete Loan Origination System (LOS) — application intake, document upload, identity verification, and status tracking.
  • An AI underwriting engine — credit scoring that combined traditional bureau data with alternative signals (bank transaction history, employment verification).
  • A Loan Management System (LMS) — disbursement tracking, repayment schedules, and collections workflow.
  • A mobile app for borrowers — apply, upload documents, track status, and make payments.
  • An admin dashboard — for underwriters to review flagged applications and manage the loan book.

Their budget: under $35,000. Their timeline: 7 weeks to a working demo for an investor meeting that was already scheduled.

Week 1: Discovery — Cutting Scope Without Cutting Value

The first week was entirely about scope surgery. The founders came in with a feature list that would take 6 months to build properly. Our job wasn't to say "we can do it all" — it was to figure out which 30% of features would deliver 90% of the value for the investor demo.

We ran three sessions:

Session 1: User story mapping. We mapped every borrower touchpoint from "I need a loan" to "I've repaid in full." This revealed that the critical path was: Apply → Get Decision → Receive Funds. Everything else — collections, advanced reporting, referral programs — was post-launch.

Session 2: Technical risk assessment. Three components had high technical risk: the AI underwriting model, the bank account linking (via Plaid), and the identity verification flow (via Onfido). We front-loaded these to Week 2 so we'd know early if anything would blow the timeline.

Session 3: Architecture and tech stack decision. This is where we made the choices that would define the project's success or failure.

Architecture Decisions: Why We Chose This Stack

Every architecture decision was driven by one question: what lets us ship in 7 weeks without creating technical debt that kills us at 10,000 users?

Here's why we chose each component:

React Native for mobile. The founders wanted both iOS and Android. Building native for both would double the timeline. React Native gave us a single codebase with native performance for the screens that mattered: the application flow, document camera upload, and real-time status updates. We shipped to both app stores from one codebase in Week 6.

Node.js + Express for the API. Our team had deep Node.js expertise. For an MVP with this timeline, familiarity beats theoretical superiority. We could move fast, the ecosystem had mature libraries for everything we needed (JWT, rate limiting, Plaid SDK), and the event-driven model handled the async workloads — document processing, credit checks, notification dispatching — cleanly.

Python for the AI underwriting engine. The credit scoring model was the only component we built in Python. OpenAI's API handled document analysis (parsing uploaded pay stubs, bank statements, ID documents), while a lightweight custom model scored creditworthiness based on transaction patterns pulled from Plaid. We kept this as a separate microservice communicating with the Node.js API via REST — clean separation that let our ML engineer work independently.

PostgreSQL for the database. Financial data demands ACID compliance. No debate. We used row-level security from day one to ensure tenant isolation — a decision that looked over-engineered for an MVP but saved us weeks of refactoring when the platform grew to handle multiple lending partners.

AWS for infrastructure. ECS Fargate for containerized deployment (no server management), RDS for managed PostgreSQL, S3 for document storage with encryption at rest, and CloudWatch for monitoring. Total infrastructure cost at launch: $127/month.

The 7-Week Sprint Breakdown

We ran 1-week sprints with Friday demos. The founders attended every demo. No exceptions. Here's what happened each week:

What Almost Went Wrong (And How We Fixed It)

We'd be lying if we said this was smooth sailing. Here are three challenges that almost derailed us:

Challenge 1: Plaid's Sandbox Didn't Match Production

In Week 2, the Plaid integration worked perfectly in sandbox mode. When we switched to production credentials in Week 5 for testing with real bank accounts, the response format was subtly different — field names had changed, some transaction categories were missing, and the webhook delivery was unreliable.

Our fix: We built an adapter layer between Plaid's API and our transaction processing. Instead of consuming Plaid data directly, we normalized it into our own schema first. This cost us about 8 hours of unplanned work but made the system resilient to any future Plaid API changes.

Challenge 2: OpenAI's Document Parsing Was Too Slow

The initial implementation sent each uploaded document to OpenAI for parsing one at a time. For a typical application with 3-5 documents, this meant 30-45 seconds of processing time — way too slow for the "under 30 minutes" decision target.

Our fix: We parallelized the document processing pipeline. All documents hit OpenAI concurrently using Promise.all(), with results aggregated after all responses returned. Processing time dropped from 45 seconds to 8 seconds. We also added a Redis cache so repeat document types (same pay stub format from the same employer) would hit cached extraction templates first.

Challenge 3: App Store Rejection (iOS)

Apple rejected the first submission in Week 6. The reason: "Financial apps must clearly disclose lending terms and APR before the user applies." Our application flow collected all borrower information before showing loan terms. Apple wanted terms visible upfront.

Our fix: We redesigned the first screen of the application flow to include a loan calculator showing estimated rates, APR range, and repayment terms before the user entered any personal data. This actually improved the user experience — borrowers could see what they qualified for before committing time to the full application. Re-submitted in 24 hours, approved within 48.

The investor demo went exactly as planned. The founders walked the room through a live application — submitted, auto-verified by the AI engine, decision rendered in 3 minutes, disbursement queued. The lead investor later told them: "The fact that it was live, not a prototype, is what closed the deal."

The platform scaled from 200 beta users to 10,000 without a single architecture change. The decisions we made in Week 1 — PostgreSQL with row-level security, containerized deployment on ECS, Redis caching — held up exactly as designed.

7 Lessons From Building a Fintech MVP in 7 Weeks

Every project teaches us something. Here are the lessons from this one that we now apply to every MVP engagement:

1. Front-load risk, not features. We tackled Plaid, Onfido, and OpenAI in Week 2 — the three components most likely to blow the timeline. By Week 3, we knew our critical integrations worked. Everything else was execution. Most teams build the easy stuff first and discover integration problems in Week 6 when it's too late to recover.

2. Scope surgery is the most valuable thing we do. The founders' original feature list would have taken 20+ weeks. We cut it to 7 without cutting a single thing that investors or early users would notice. The features we cut (advanced reporting, referral programs, multi-lender support) were all built post-funding.

3. Friday demos keep everyone honest. No demo theater — working software, every Friday, deployed to a staging environment the founders could test over the weekend. This eliminated surprise gaps and gave the founders confidence that we'd hit the deadline. 4. Build the adapter layer, not the integration. Every third-party API will change. Plaid proved it. We now build adapter/normalization layers for every external dependency. It costs a few hours upfront and saves weeks of refactoring later.

5. AI is an accelerator, not a replacement. OpenAI handled document parsing brilliantly — but we kept a human-in-the-loop for edge cases. The underwriter queue caught the 30% of applications the AI wasn't confident about. This hybrid approach gave us the speed of automation with the accuracy of human judgment.

6. Infrastructure costs for MVPs are trivial. $127/month on AWS for the entire platform. Founders often over-index on infrastructure costs when the real cost is engineering time. Choose managed services (RDS, ECS Fargate, S3) and stop worrying about servers.

7. App Store compliance isn't optional — plan for it. Budget 3-5 days for app store submission and potential rejection cycles. For financial apps, Apple and Google have specific disclosure requirements that your UX must account for from Day 1, not as an afterthought in Week 6.
